One firm for the parts of a business that refuse to sit in separate boxes.
Focaly is an integrated business consultancy. Positioning, media, communications, and structure are handled by one team, under one strategy, so the decisions made in one department do not quietly undo the work of another.
A consultancy built around the way businesses actually break.
Most companies do not fail at one thing. They fail at the seams — where the positioning says one thing, the advertising says another, and the structure underneath supports neither.
Focaly exists to close those seams. We work with founders and management teams who are past the experimenting stage and want the brand, the commercial engine, and the corporate structure to point in the same direction. That means we do not sell campaigns in isolation — we look at what the business is trying to become, decide what has to be true for that to happen, and run the work across our departments as a single mandate.
We would rather tell a client that the problem is not their advertising than sell them more of it.
Built by operators, not by an org chart.
Focaly grew out of running businesses, not out of theorising about them — and the way we work still reflects that.
Where we are going, and why it matters.
Two statements we are willing to be measured against — internally, and by the clients who hire us.
Give ambitious businesses one senior team.
To give ambitious businesses a single, senior team that can see the whole picture — brand, commercial performance, and structure — and act on it without handing them off between agencies, advisors, and intermediaries.
- Replace fragmented suppliers with one accountable partner.
- Make every recommendation defensible with evidence.
- Leave the client stronger than the engagement that created the work.
A consultancy businesses keep on the inside.
A consultancy that businesses keep on the inside — the number they call before a launch, a restructure, or a market entry, not the supplier they brief after the decision has already been made.
- Consulting judgement with an operator's bias for execution.
- Work that survives contact with the balance sheet.
- Relationships measured in years, not campaigns.
The rules we do not break, even when it costs us the brief.
Values are only real when they are expensive. These are the ones we have turned work down over.
Clarity Over Comfort
We say what we think the problem is, in plain language, including when it is not the problem the client came in with.
Evidence Before Opinion
Taste matters, but it is not an argument. Every recommendation is traceable back to something we can show you.
Own The Outcome
One team, one point of accountability. We do not hand the client the seams between our own departments to manage.
Restraint As Discipline
The right answer is usually fewer moving parts, executed properly — not more surface area to maintain.
Long Horizons
We optimise for what the business will be worth later, not for what looks good in this month's report.
Discretion By Default
Positioning, structure, and performance are sensitive. What happens inside an engagement stays inside it.
A sequence, not a service menu.
Every engagement runs through the same four stages. Which departments get involved, and how heavily, is decided at stage two — never before.
Diagnose
We start with the business, not the brief. Commercial model, positioning, margins, structure, the market you are actually competing in — and where the constraint really sits. This stage frequently changes the scope the client arrived with.
Define
One strategy, written down, with the trade-offs made explicit: what we are going to do, what we are deliberately not going to do, and what has to be true for it to work. Nothing gets built until this is agreed.
Execute
The relevant departments are briefed from that single strategy and run together — not in parallel silos. The client keeps one point of contact and one plan, whatever the mix of work underneath.
Compound
We review against the strategy, not against vanity metrics, and reinvest what works. The objective is a business that needs us less each quarter and keeps us anyway.
What changes when it is one firm.
None of this is exotic. It is simply what stops being possible the moment a business is split across suppliers who never speak to each other.
One Strategy, Not Four
Brand, media, communications, and structure are briefed from the same document, so they stop contradicting each other in public.
Decisions You Can Audit
Recommendations arrive with the reasoning attached. You should always be able to ask why, and get a straight answer.
Structure Taken Seriously
Growth work that ignores how a business is actually structured creates problems later. We handle both sides of that line.
Senior People On The Work
The people who diagnose the problem are the people who stay on it. No handover to a layer you never met in the pitch.
Cross-Border By Habit
We are used to working across jurisdictions and languages, and to the fact that what works in one market rarely transfers untouched to the next.
Scope That Can Flex
Engagements are built to widen or narrow as the business changes, without renegotiating your entire supplier list.
Different sectors. The same underlying problem.
We are sector-agnostic by design, but the work concentrates where reputation, regulation, and considered purchases meet.
Professional & Advisory Services
Firms whose growth depends on trust, referral, and how precisely they are positioned.
Real Estate & Construction
Long sales cycles, high ticket values, and buyers who research before they ever call.
Luxury, Lifestyle & Hospitality
Categories where the brand is the product and restraint is worth more than reach.
Health, Clinics & Wellbeing
Regulated messaging, local competition, and demand that lives or dies on credibility.
Founder-Led & Growth Companies
Businesses past the experimental phase that now need structure behind the momentum.
No account layer. The people you meet do the work.
Focaly is deliberately senior. Rather than a pyramid, each engagement is run by a small group drawn from three kinds of practitioner.
Operators Who Have Run Businesses
They own the diagnosis and the strategy, and they stay on the account. Their job is to protect the plan from everything that would quietly dilute it.
Specialists Who Build And Ship
Positioning, media, editorial, and campaign execution. Hands on the work, briefed from the strategy rather than from a wishlist.
Advisors Who Read The Fine Print
The corporate, fiscal, and cross-border side. They make sure what we build commercially is sound in the structure it has to live inside.
We are only worth keeping if we are useful when it is inconvenient.
Client-first is not a promise to agree with you. It is a promise that our incentives never quietly stop pointing at your result.
We Will Tell You Not To Spend
If the budget will not return, the honest answer is to say so and reduce the scope.
You Keep What We Build
Accounts, assets, documentation, and reasoning stay with the client. Always.
One Point Of Contact
However many departments are involved, you should never have to project-manage us.
Fit Before Fee
If we are not the right firm for the problem, we would rather say it in the first call.
Tell us what is actually in the way.
A first call is a diagnosis, not a pitch. Bring the problem as you see it and we will tell you honestly whether Focaly is the right firm to solve it.
